AI is reshaping work so fast that Molly Graham’s classic “give away your Legos” advice now feels more complicated than ever.

So I just listened to this fascinating episode of Lenny's Podcast where Lenny Rachitsky talks with Molly Graham about her famous give away your Legos advice. And honestly, the timing couldn't be better because AI is completely upending what that advice even means anymore.
Right. Molly Graham created that metaphor years ago based on her experience at Google and Facebook during rapid scaling phases. The basic idea was pretty straightforward: as companies grow, people have to hand off projects, teams, and responsibilities or they get stuck protecting old roles instead of moving forward. And it made perfect sense in that context. The Lego metaphor really captured how people naturally want to hold on to what they built because it's tied to their identity. But growth forces change, so the answer was simple: give things away so you can build what comes next. But here's where it gets interesting. Molly says the advice is still valuable today, but it's no longer so clean. AI fundamentally changes the bargain. Now workers are being told to pour their knowledge into systems that may actually replace parts of their role. That creates real fear.
That's a huge shift. And they really dig into the emotional reality of that in the episode. There's this line that stuck with me: "I don't want to steer, I want to row."
For so many people, the issue isn't just learning new tools. It's losing the kind of work they actually loved doing. That's powerful. And Molly's response to that is really important. She says leaders need to normalize that reaction. I love her quote: "Change sucks and it can be awesome, but we don't have to be fluffy bunnies about this." People aren't broken if they feel grief, sadness, or overwhelm. Building on that point, she also says something hopeful: "The future will be defined by the people that learn, not the people that know."
So there's still agency here. But what about the practical side? How should people actually think about AI?
Molly argues that AI should not be treated like magic. She compares it to a "lazy intern" or a very junior employee. That means humans still need to define quality, provide context, and review the work. As she puts it, "If you don't know the definition of good, you cannot outsource it yet." So that means some Legos should not be given away, right?
Exactly. The protected Legos are the ones that require judgment, trust, taste, and a clear sense of what good looks like. Molly says, "We should not outsource work that requires human judgment, trust, or a deep understanding of quality." And they also warn against chasing efficiency at the expense of people. Molly has this great line: "Maybe you can strip out all the humans and get efficiency, but you also get sad humans." That really captures the tension. What I took away from the episode is this: AI isn't making the human side of work irrelevant. It's actually making that side more important. Leaders need to talk honestly about burnout, loneliness, and the emotional cost of transition. Right. The most useful stance, according to Molly, is to stay curious, keep learning, and be the person who guides work toward vision, not just the easiest output.
In the end, this is less about surrendering to AI and more about deciding what only humans should still own.
