Let's dive into this episode of 20VC with Mateo Franceschetti from Eight Sleep. What really struck me was how blunt he is about business fundamentals. He says, "A great brand with a poor product goes nowhere." Exactly, and that philosophy runs through everything he does. But what's fascinating is how he's applying that thinking to the AI revolution. He sees AI completely changing how companies hire, build, sell, and scale. Speaking of hiring, Matteo doesn't hold back about the labor market. He says it's brutally competitive, especially for engineers and product managers. Salaries are rising fast, retention is getting harder. So Eight Sleep has responded by hiring more in Europe and outside the U.S. And he's obsessed with productivity. The company's revenue per employee is apparently far higher than major tech giants. He prefers small, flat teams that can do a lot with very little. That disciplined approach extends to growth too. Here's something really interesting: Eight Sleep doesn't trust platform attribution. They run incrementality tests every six months to measure what really works. Right, and get this—word of mouth drives about 40 percent of revenue. Paid channels only scale when their internal models say the numbers still fit. He also warns hardware founders that early cost estimates are usually wrong by at least 50 percent.
Now, on the AI side, this is where it gets wild. Mateo says his engineers stopped coding in the old sense a year ago.
They've already replaced traditional email marketing with AI agents. He calls it a defining shift, like an industrial revolution.
His view is that in a world of infinite content, the best products will win because personal agents will surface what matters. But he's also looking beyond software. Matteo sees a huge future in robotics.
He argues that Chinese automakers will become robotics companies, saying, "If they do not do that, they will not only lose the car market; they will also lose the humanoid market." That's bold. He believes humanoids are moving faster than most people expect, and that the market could be worth trillions. Though he does worry about self-learning models and says there's a big gap between what users see and what frontier labs have behind the scenes. What about international expansion?
Mateo talks about China requiring companies to learn super apps like WeChat, Rednote, and TikTok from scratch. He sees it not just as a market, but as a lesson in category expansion. That thinking shapes his belief that future AI winners may evolve into holding companies, much like Xiaomi.
And on branding, he stresses that celebrity ambassadors must genuinely love the product and have a direct relationship because the real value is word of mouth.
There's a deeply personal side too. He describes his marriage as professional in the best sense and talks about the pressure of moving from Italy to Silicon Valley, from law school to entrepreneurship. He closes with a sweeping prediction: children born today may never work for money, only for passion and contribution. Throughout it all, he returns to one core idea: "You need to build the best product and brand." That's his standard for Eight Sleep and his lens for interpreting the AI era ahead.
