How Shadow IT Is Bleeding Your Security Budget

The Cybersecurity Podcast with Fexingo: Hacks, Breaches, and Digital Defense Conversations

September 10, 2026

Most security breaches don't start with a sophisticated hack. They start when employees bypass IT controls to get work done faster. We examine the hidden cost of shadow IT and why tools like Zscaler are struggling despite high demand.

If today's tech conversation gave you something usable about your company's digital footprint, I'd love that support. It keeps the show ad free and allows us to dig into these details without selling out.

Thanks for the vote of confidence. Now, let's look at a number that feels deceptively simple, but is actually causing massive headaches for enterprise security teams right now. The average Fortune 500 company uses over 300 distinct SaaS applications.

Most of them were approved by IT, but a significant portion were not.

SPEAKER_2 (0:43)

300 is staggering. Are we talking about obvious rogue apps like unauthorized file storage or something more subtle?

Fexingo (0:51)

It's rarely just rogue file storage anymore. The modern shadow IT landscape is dominated by specialized AI tools, niche project management platforms, and developer utilities that slip under the radar because they solve immediate pain points. For example, a marketing team might sign up for an advanced analytics dashboard to beat a deadline, never realizing that the vendors' data retention policy conflicts with your GDPR obligations.

SPEAKER_2 (1:19)

So the threat isn't just a hacker breaking in, it's the employee handing over keys because the legitimate door was locked.

Fexingo (1:27)

Exactly, and this dynamic is directly impacting the stock performance of companies trying to police this behavior.

Take Scaler, ticker symbol STSALER. Their stock has dropped 8.1 percent over the last five days.

On the surface, that looks like a market correction, but the underlying narrative is about the difficulty of enforcing control in a decentralized world.

SPEAKER_2 (1:53)

I see the tension. Zscaler builds the cloud security gateway, but if users find ways around it, does the product lose its value proposition?

Fexingo (2:02)

Not necessarily lose value, but face intense scrutiny on implementation costs. The problem is that traditional network perimeters are dead. When everyone works remotely, there is no office firewall to rely on.

Security teams have to inspect every single packet of traffic leaving the device, which requires heavy bandwidth and sophisticated inspection engines. That is expensive infrastructure.

SPEAKER_2 (2:29)

But if the employees are using approved tools, why would they go through the trouble of setting up shadow instances?

Fexingo (2:36)

Friction. That is the primary driver. If the it approved tool takes 10 steps to log in and requires two-factor authentication plus a manager's approval for new features, the user will find a tool that takes two clicks.

It is human nature to choose the path of least resistance. We saw this with identity verification services earlier this year, where the complexity of compliance slowed down actual business velocity.

SPEAKER_2 (3:03)

So the security team is fighting against human psychology as much as they are fighting against external attackers.

Fexingo (3:10)

Precisely, and this creates a blind spot. When a breach occurs, investigators often trace the entry point back to an unmanaged application. A recent report highlighted that nearly 40 percent of data leaks originate from third-party vendors that were never vetted by the central security team. These are the tools IT didn't know existed until the ransom note arrived.

SPEAKER_2 (3:33)

That sounds like a nightmare for CISO. How do you even begin to find those ghost applications?

Fexingo (3:40)

Through network traffic analysis.

Companies like Palo Alto Networks, ticker PANOW, have been pivoting hard toward cloud security posture management. Their stock is up 2 percent recently, reflecting investor confidence in their ability to map these invisible connections. They use API integrations to scan for credit card charges and VPN logs to identify unauthorized app usage.

SPEAKER_2 (4:07)

Scanning for credit card charges? That implies the shadow IT is bleeding into personal finance too.

Fexingo (4:14)

It often does. Employees use corporate cards for subscriptions that blur the line between professional and personal utility. This blurring makes categorization difficult. You end up with a category labeled software that contains everything from Slack to a sketchy crypto trading bot.

Without granular visibility, you cannot secure what you cannot see.

SPEAKER_2 (4:37)

This brings up the role of AI agents again. If an AI assistant starts signing up for services on behalf of a user, doesn't that amplify the shadow IT problem exponentially?

Fexingo (4:49)

It absolutely does. We discussed AI agents hiding in supply chains in the last episode, but the endpoint is equally dangerous. Imagine an AI agent optimizing a workflow and deciding that vendor X is cheaper than vendor Y.

It negotiates the contract and sets up the account. From the company's perspective, this is automated efficiency. From security's perspective, it is an unvetted data pipeline opening a direct route to internal servers.

SPEAKER_2 (5:19)

So the speed of automation is outpacing the speed of governance. We are building highways before we've installed the traffic lights.
